1. Project Overview
This case study details our comprehensive partnership with a Ugandan clean cooking company to revolutionize their ethanol stove business. The project encompassed full-chain optimization from product redesign and supply chain restructuring to production organization and market strategy implementation. The primary goal was to enable our client to bring clean, affordable, and efficient ethanol stoves to 80% of rural households in Uganda, tackling health issues caused by traditional biomass cooking and creating a sustainable business model.
2. The Challenge
The client faced significant hurdles in achieving scale and market penetration:
- Product Limitations: Existing stoves required welding, had poor component standardization, low interoperability of parts, inconsistent quality, and unattractive aesthetics, leading to high production costs and low manufacturing efficiency.
- Performance Issues: Most products on the market, including the client’s, used diffusion combustion, resulting in dangerously high emissions, failing to meet true “clean cooking” standards.
- Market Access: Reaching dispersed rural communities with ethanol refills was a major logistical and cost challenge.
- Production Inefficiency: The local production system was not optimized for cost-effectiveness or scale.
3. Our Integrated Solution
We conducted an in-depth analysis of the competitive landscape, product competitiveness, production efficiency, and service capabilities. The solution was architected across four key dimensions:
A. Product Redesign & Innovation
- Modular, Weld-Free Architecture: We completely redesigned the ethanol stove, eliminating welding. All components were standardized, allowing for scalable mass production. This significantly reduced costs, improved aesthetic appeal, and ensured consistent, high-quality output.
- Advanced Combustion Technology: To genuinely achieve “clean cooking,” we developed a stove with ventilated combustion technology. This system utilizes a low-power fan and a specially designed mixing chamber to ensure optimal mixing of air and vaporized ethanol, promoting complete combustion. This innovation drastically reduces harmful emissions compared to standard diffusion-burn stoves.
B. Supply Chain Optimization
- We organized the most cost-effective and efficient supply chain from China for specific components, ensuring quality, volume, and timely delivery.
- We designed and implemented a streamlined local production line in Uganda, tailored for the assembly of the newly designed modular stoves, boosting local employment and final assembly efficiency.
C. Market Strategy & Service Model Innovation
- To overcome the critical challenge of fuel distribution, we co-designed a network of unattended ethanol refueling stations.
- Users can become members via a rechargeable IC card and refill ethanol at their nearest station. This innovative solution dramatically extends the service reach into remote rural areas, making clean cooking truly accessible.
D. Production Organization
- We redesigned the production workflow and implemented lean manufacturing principles in the client’s Ugandan facility, optimizing the assembly process for the new modular stove design.
